The Subcontractor Problem Every GC Faces

If the countertop template does not fit because the cabinets were installed 1/4 inch off, the same company fixes it immediately instead of two companies blaming each other.
**2. In-stock inventory** Ask your sub: "What do you have in stock right now?" A sub that maintains inventory can start your project in days, not weeks. A sub that orders everything custom adds 4-6 weeks to your timeline before they even start.
**3. Consistent installation crews** Does the sub use the same installation crew every time, or do they hire random day laborers? Consistent crews mean consistent quality. Ask to see their last 5 installations — the quality should be identical.
**4. Clear communication and scheduling** Your sub should confirm installation dates in writing, provide a realistic timeline, and proactively communicate any delays. If you are always chasing your sub for updates, that is a red flag.
**5. Insurance and warranty** Verify general liability insurance, workers comp, and written warranties on both materials and labor. If something goes wrong on your job site, you need to know your sub is covered.
Red Flags That Signal an Unreliable Sub
**Red Flag #1: No physical location or showroom** A sub that operates out of a truck with no showroom or warehouse is more likely to disappear mid-project. A physical location means they are invested in the business long-term.
**Red Flag #2: Pricing that seems too good to be true** If a sub's quote is 30-40% below everyone else, they are either using inferior materials, cutting corners on installation, or planning to hit you with change orders. Cheap subs cost you more in the long run through callbacks, delays, and unhappy clients.
**Red Flag #3: No references from other GCs** Ask for references specifically from other general contractors, not just homeowners. A sub that works well with GCs understands job site coordination, timeline management, and the importance of showing up when scheduled.
**Red Flag #4: Vague timelines** If a sub cannot give you a specific installation date within 48 hours of measuring, they are either overbooked or disorganized. Either way, your project will suffer.
**Red Flag #5: No written scope of work** Every project should have a written scope that specifies exactly what is included — cabinet count, countertop square footage, edge profile, sink cutout, installation, cleanup. Verbal agreements lead to disputes.
